How to Design a Weekly Delivery Route That Actually Holds Up

A weekly delivery route holds up when it’s designed around how the freight actually behaves — not how the map looks. Routes fail for predictable reasons: windows nobody could hit, stops sequenced against dock hours, a vehicle sized for the average week instead of the heavy one. This is the method for getting it right the first time, in six steps.
Step 1: List the stops before you touch the map
Start from your shipment history, not your intentions. Pull the last couple of months of deliveries and identify which destinations genuinely repeat — weekly or better — versus which ones only look regular. The true repeaters are your route stops; everything else ships on demand alongside the route.
For each stop, capture the address, the receiving contact, and the typical freight: pieces, skids, weight. This list is the raw material for everything that follows, and honesty here saves redesign later. A route built around a stop that ships “most weeks, usually” will run half-empty legs — better to leave that stop off the route and let it join as an occasional add-on when it actually has freight.
Step 2: Set windows you can defend
A window should reflect the receiving reality at each stop — dock hours, staffing, the times of day the receiver can actually take freight — not an optimistic guess. Ask each receiver two questions: when can you receive, and when do you prefer to receive? The overlap is your window.
Two rules keep windows workable. First, make them honest widths: a window is a plan, not a stopwatch, and a route full of razor-thin windows fails on the first bad traffic day. Second, don’t stack tight windows across the route — every constrained stop reduces the freedom to sequence the rest. Save precision for the stops that truly need it.
Step 3: Sequence for geography and dock hours together
The right sequence flows in one direction geographically while honouring the hard constraints. Cluster stops by area so the route isn’t crossing the same corridor twice, then check the sequence against each stop’s receiving hours. An early-only dock goes at the front of the run regardless of geography; a receiver that can’t take freight before mid-morning anchors the middle.
When geography and windows conflict, windows win — driving a few extra kilometres is recoverable, arriving at a closed door is not.
A GTA example makes the shape concrete. A west-end route might flow Mississauga → Oakville → Burlington → Hamilton, one direction down the corridor, with the Hamilton stop’s early-receiving dock pulling it to the front on days that matters. The same stops sequenced by straight-line distance would zig-zag the QEW twice and still hit Hamilton after receiving closed.
Step 4: Size the vehicle for the heaviest normal week
Choose the vehicle for your peak-normal volume — the heaviest week that happens regularly — not the average. A vehicle sized for the average is over capacity several weeks a year, and an over-capacity route day generates exactly the missed stops the route exists to prevent.

Step 5: Build in flex before you need it
Volumes swing, so a durable route has its flex points agreed in advance rather than improvised mid-season. The standard levers: resize the vehicle for heavy periods, skip stops with no freight, and add overflow runs when a week spikes rather than distorting the route to absorb it.

Step 6: Write the standing instructions down
Everything a driver needs to complete each stop should exist in writing before the first run: dock door numbers, receiving contacts, PO or paperwork requirements, where freight stages, and any site rules like PPE requirements at industrial locations. On a well-run route these instructions are saved once and followed every run — which is precisely what makes the route better than one-off bookings.
Include the paperwork standard too: every stop should close with a signed proof of delivery, and receivers should know to note any shortage or damage on it at the door. That habit, established on day one, makes every future discrepancy easy to resolve.
Then review it after a month of real runs
